How we ran a Paid + ABM playbook for a $50M revenue stretch.
The company had $40M ARR, a target of $50M by end of fiscal year, and ten months to do it. Their existing pipeline coverage was 2.1x against a 3x policy. The CEO had been clear with the board: this was the last quarter where "the pipeline will catch up next quarter" was an acceptable answer.
They asked us to help them stretch toward $50M without expanding paid budget by more than 25%.
Diagnose what's actually broken in the funnel
Our first step was to map the leak. The CEO believed they had a top-of-funnel problem. The data said otherwise.
- Awareness traffic: up 38% YoY
- MQL volume: up 22% YoY
- SQL conversion: down from 22% to 13%
This was a qualification and conversion problem, not a volume problem. Pouring more money into paid acquisition would have made it worse.
The 90-day rebuild
We rebuilt outbound across three workstreams, run in parallel.
Workstream one: Target account redefinition. The existing ICP was 12,000 accounts. We pressure-tested it against the last 18 months of closed-won data. Real fit was 2,100 accounts. We cut the target list by 82%.
Workstream two: Paid and ABM integration. We rebuilt paid social and programmatic to run only against the 2,100 accounts. Outside that list, all spend stopped. We layered ABM-led one-to-few content (three segment tracks) targeting the same accounts.
Workstream three: SDR sequencing rebuilt around intent signals. SDRs no longer worked from a generic list. They worked from a daily dashboard of accounts showing 3+ engagement signals in the last 14 days.
What happened in 90 days
- Cost per opportunity: $4,800 to $1,600 (down 67%)
- SQL-to-opp conversion: 13% to 28%
- Pipeline created: up 41% on flat budget
- Paid spend allocation: 80% on target accounts vs. 23% previously
By month 6, pipeline coverage was at 3.4x. The $50M number was hit at month 11, one month ahead of schedule.
Three things this engagement taught us
One. Most outbound budget problems are concentration problems. Cutting the target list by 80% felt scary internally but produced the biggest single performance lift of the engagement. The right 2,000 accounts is more valuable than the wrong 12,000.
Two. Paid and ABM are the same motion, not separate ones. Running them as separate strategies doubles the surface area but halves the impact.
Three. SDRs work better with fewer accounts and richer signals. A list of 200 accounts with daily intent data outperforms a list of 2,000 accounts cold every time.
If your outbound team is grinding against a list that doesn't match reality, the diagnosis is more valuable than the next tool.
