The 7 signals we look for before launching SEM at scale.
Every quarter a founder asks us when to scale paid search. The answer they expect is "when the unit economics work." The answer they actually need is the seven signals below.
If a company has fewer than five of these signals true, we recommend they don't scale SEM yet. Scaling on weak signals produces the same result every time: a brief spike in cost per acquisition, followed by a budget cut three months later.
1. Your post-click experience converts at category average or better.
If your landing pages convert at 2.5% when your category benchmarks at 4%, fix conversion before you fix volume. Doubling spend on weak landing pages doubles wasted spend.
2. Sales can close every type of lead the campaign would produce.
Walk the sales team through 20 representative lead profiles. If they can articulate how they'd close 80% of them, you're ready. If they hesitate on more than 20%, your campaign will produce leads sales doesn't want.
3. You can attribute revenue to keyword cohorts, not just campaigns.
If your attribution stops at the campaign level, you can scale spend but you can't optimize it. We won't scale a campaign that can't report cost-per-customer at the keyword cohort level.
4. Your bid management is mature enough to handle the volume.
Manual bid management works at $10K/month. It usually breaks at $100K/month. If you're about to scale 10x without automated bid management or a portfolio-bidding strategy, scale will collapse before it produces.
5. Your ad copy testing is structured.
Before scaling, you should have 4-6 variants per ad group, a written hypothesis per variant, and a 14-day testing cadence.
6. Your competitor analysis is current.
Before scaling, know who's bidding against you, what they're spending, and where you have headroom.
7. You have 90 days of cash to absorb a scaling adjustment period.
Scaling SEM produces a 60-90 day window during which efficiency drops before it stabilizes. If the company can't tolerate a 30% CPA spike for one quarter, scaling will trigger a panic budget cut at exactly the moment performance is about to inflect.
How to score it
Five or more signals true: scale. Three to four: scale slowly, 20% per month. Two or fewer: do not scale.
The cost of scaling at the wrong moment is months of momentum. The cost of waiting one quarter is one quarter.
