The 4-layer media mix we build before any plan goes live.

4-Layer Media Mix Image

Most media plans fail before they go live. Not because the buying was wrong, but because the layers of the mix were chosen by tactic rather than by job.

Every media plan we build runs through the same 4-layer architecture before any spend gets allocated. Each layer answers a different question. Each layer protects the next.

Layer 1: Brand visibility

The job: Build durable awareness in the markets you operate in.

The metrics: Aided brand recall, unaided brand recall, branded search volume.

The horizon: 6-18 months.

The format vocabulary: OOH, DOOH, broadcast, podcast sponsorships, brand-led sponsorships.

This is the layer most underweighted by performance-first marketing teams. It is also the layer that protects every other layer. Brands with high recall convert better on paid social, get cited more in AI search, and earn better terms in PR.

Layer 2: Demand activation

The job: Convert awareness into intent.

The metrics: Branded search volume, direct site traffic, content engagement, demo requests.

The horizon: 30-90 days.

The format vocabulary: Paid social (awareness-led), content, partnerships, influencer.

This is where stories and narratives live. Most media teams concentrate spend here, which is fine if Layer 1 is healthy. If Layer 1 is starving, Layer 2 becomes a leaky bucket.

Layer 3: Pipeline activation

The job: Convert intent into qualified pipeline.

The metrics: Cost per opportunity, opportunity-to-close rate, pipeline volume by channel.

The horizon: 7-30 days.

The format vocabulary: Paid search, paid social (conversion-led), retargeting, ABM, SDR-supported outbound.

The most measurable layer. Also the one most likely to consume the entire budget if not protected. Pipeline activation works well when fed by Layers 1 and 2. Run alone, it produces increasingly expensive conversions over time.

Layer 4: Retention and expansion

The job: Move closed customers to repeat purchase, upgrade, and advocacy.

The metrics: Net revenue retention, expansion ARR, advocacy rate, lifetime value.

The horizon: 6-24 months.

Most companies treat this as "customer success's job." That works for retention but rarely for expansion. The companies with healthy Layer 4 spend treat it as marketing's job alongside customer success.

How budget should split

We tell clients to budget the four layers based on the gap you have in each, not based on a category rule.

  • If brand visibility is healthy and pipeline is starving, weight Layer 3.
  • If brand visibility is weak and pipeline is fine, weight Layer 1.
  • If retention is leaking, weight Layer 4 before doing anything in Layers 1 to 3.

The diagnostic question

For each layer, we ask: "If this layer's budget was cut by 30% next quarter, what would visibly break in the business?"

If you can't answer, that layer is not earning its spend.
